Virtual CFO vs Accountant vs Full-Time CFO: Cost and Scope for Indian SMEs

Most Indian businesses with turnover under ₹25 crore do not need a full-time CFO. They need an accountant who keeps the books every day and a virtual CFO who turns those books into decisions once a month. A virtual CFO from TAXAJ costs ₹15,000 to ₹35,000 a month, while a newly qualified CA on your payroll averages ₹12 to 13 lakh a year according to ICAI, and an experienced CFO costs several times that. This guide sets out what each role does, what it really costs and the point at which you should move from one to the next.

If you are still deciding whether you need finance help at all, start with our guide to when a business needs a virtual CFO. This one assumes you do and are choosing the set-up.

What each one actually does

AccountantVirtual CFOFull-time CFO
Main jobRecords every transaction, raises invoices, pays vendors, reconciles the bank, prepares GST and TDS dataReviews the books, prepares MIS and cash-flow forecasts, plans tax and funding, advises the foundersRuns the whole finance function and sits on the leadership team
TimeDaily, full time or outsourcedA few days a month, plus calls and WhatsAppFull time
Typical outputUp-to-date books, returns filed on timeMonthly MIS, budget against actuals, cash forecast, board and bank packsStrategy, fundraising, investor relations, finance team leadership
Reports toFounder or finance headFounders or boardCEO and board

The roles stack rather than compete. A virtual CFO cannot produce useful MIS from books that are three months behind, so the accountant comes first. A full-time CFO replaces the virtual CFO, not the accountant.

What each option costs

Which one you need, by stage

Up to ₹2 crore turnover: an accountant, with a CA reviewing

Most businesses at this size need clean books, GST and TDS on time, and a quarterly look at profit and cash. An outsourced accountant, or one person in-house with a CA firm reviewing the books, covers it. A Starter-level virtual CFO helps if you are preparing to raise money or a bank loan.

₹2 to 25 crore: an accountant plus a virtual CFO

This is where founders usually lose track of which customers and products actually make money, and when debtors start eating cash. Weekly MIS, a rolling cash forecast and a budget compared against actuals pay for themselves here. The accountant keeps doing the daily work; the virtual CFO reviews it and tells you what it means.

₹25 crore and above, or foreign-owned: a virtual CFO, or a full-time CFO

A full-time CFO becomes worth it when finance decisions come up daily: a finance team of several people to lead, continuous fundraising, lender covenants to manage, or a foreign parent that wants monthly packs under Ind AS or IFRS and transfer pricing support. Until then, a Scale-Up virtual CFO with board-level representation costs a fraction of the salary.

What a virtual CFO does not replace

  • Daily bookkeeping. Someone still has to record transactions every day. Our virtual CFO plans assume books are closed by the 10th and MIS goes out by the 15th of each month; see outsourced accounting and bookkeeping.
  • Your statutory auditor. Under section 144 of the Companies Act, 2013, a company’s auditor cannot also provide its accounting, bookkeeping or management services. The firm that acts as your virtual CFO therefore cannot audit the same company, and should not.
  • Decisions. A virtual CFO sets out the numbers and the options. The founders still decide.

Questions to ask before you hire a virtual CFO

  1. Who exactly will review my books, and are they a qualified CA?
  2. What will I receive each month, and by which date?
  3. Does the fee include GST, TDS and ROC compliance oversight, or only analysis?
  4. Can the same firm handle tax, company law and FEMA, so nothing falls between two advisers?
  5. Is there a lock-in period, and what happens to my files and logins if I leave?

Frequently asked questions

How much does a virtual CFO cost in India?

At TAXAJ, from ₹15,000 a month plus GST for startups and businesses up to ₹2 crore turnover, ₹35,000 a month for ₹2 to 25 crore, and from ₹75,000 a month for larger and foreign-owned companies.

Is a virtual CFO cheaper than hiring a CA full time?

Usually. ICAI puts the average starting salary of a newly qualified CA at ₹12 to 13 lakh a year, which is well above a Starter or Growth virtual CFO retainer, and an experienced CFO costs several times more.

Do I still need an accountant if I hire a virtual CFO?

Yes. The virtual CFO works from your books, so someone must keep them current. That can be an in-house accountant or an outsourced bookkeeping service.

Can my virtual CFO also be my statutory auditor?

No. Section 144 of the Companies Act, 2013 bars a company’s auditor from also providing its accounting, bookkeeping and management services.
